Filmmaker Rajiv Rai has revisited a difficult chapter from the making of his 1985 action thriller Yudh, revealing that replacing Sanjay Dutt in the film damaged their once-close friendship. In a recent conversation with journalist Vicky Lalwani, Rai recalled the circumstances that led him to make the difficult decision and admitted that he still wonders whether he could have handled the situation differently.
The revelation offers a glimpse into a lesser-known story from Bollywood's past, when professional pressures and personal relationships collided during the production of a major film.
Why Sanjay Dutt Was Replaced in Yudh
According to Rajiv Rai, Sanjay Dutt was going through personal difficulties when Yudh was being made. The actor was expected to play the role eventually portrayed by Jackie Shroff, but the circumstances made it difficult for him to complete the project.
Rai explained that approximately 20 to 30 per cent of the film remained to be shot when the situation became unavoidable. With production unable to proceed as planned, the filmmaker decided to replace Dutt and reshoot the project.
The decision was particularly challenging because the two men shared a close personal bond. Rai recalled that their families had known one another for years, making the professional disagreement more painful than an ordinary casting change.
The filmmaker's account suggests that he did not make the decision lightly. He described the circumstances as difficult and acknowledged that the consequences extended well beyond the film itself.
How the Decision Affected Their Friendship
Rai revealed that his relationship with Dutt never fully recovered after the incident. Although they remained on speaking terms, the closeness they once shared gradually disappeared.
Recalling the change, Rai said, “We are now friends on the surface, but there is no close friendship anymore.”
He also admitted that he was unhappy about the decision at the time and still reflects on whether he should have acted differently.
The director's remarks highlight how decisions made under professional pressure can sometimes have lasting personal consequences. Even when a filmmaker believes a production must move forward, replacing an actor can affect trust, particularly when the individuals involved share a long history.
Rai's regret also suggests that the incident remains emotionally significant to him decades after the film's release.
The Connection Between the Rai and Dutt Families
The relationship between the two families went back to an earlier chapter of Hindi cinema. Rajiv Rai's father, producer Gulshan Rai, had financed Rocky, Sanjay Dutt's 1981 debut film, directed by his father, Sunil Dutt.
According to Rajiv Rai, the families shared a strong bond. He recalled that his father's friendship with Sunil Dutt continued despite the strain that developed between him and Sanjay.
This distinction is important to the story: the disagreement over Yudh affected Rajiv Rai and Sanjay Dutt personally, but it did not necessarily end the older generation's relationship.
Their shared history makes the fallout particularly notable. The incident was not simply a professional disagreement between a director and an actor who had just met; it involved people who had been connected through family and friendship for years.
Yudh Brought Jackie Shroff and Anil Kapoor Together
Released in 1985, Yudh starred Jackie Shroff and Anil Kapoor alongside Tina Munim, Nutan, Danny Denzongpa and Hema Malini. The action thriller became an important early directorial project for Rajiv Rai.
The film's production history is now remembered partly because of the casting change that brought Shroff into the role initially intended for Dutt. The need to reshoot a substantial portion of the film also illustrates the practical and financial pressures that can accompany a major production decision.
Rai later directed several commercially successful films, including Tridev, Vishwatma, Mohra and Gupt. These projects established him as a prominent filmmaker in Hindi commercial cinema during the late 1980s and 1990s.
Rajiv Rai's Regret Remains
Rai's latest recollection is less about revisiting a casting decision and more about the friendship that was lost along the way. He acknowledged that replacing Dutt may have been necessary under the circumstances, but the personal consequences stayed with him.
For Bollywood followers, the story offers a reminder that the history of Hindi cinema includes many decisions made behind the scenes that audiences rarely see. Films are remembered for their stars, performances and box-office results, while the relationships shaped during production can remain complicated long after the cameras stop rolling.
Nearly four decades after Yudh, Rajiv Rai's account brings renewed attention to an episode that changed both the film's casting and his relationship with Sanjay Dutt.
